Building a repeatable market entry system

Testing whether a marketplace model worked in a new country, then turning one successful launch into a system others could reproduce.

Problem and crux

Octoly had proven its influencer marketplace in France. Expansion into Spain raised a more useful question than whether we could translate the product: would brands and creators both participate at the level needed for the marketplace to work?

The crux was whether the full operating model would hold in a new market.

Assumptions to test

We needed evidence that Spanish brands valued the service, that enough relevant creators would join, and that local operations could deliver reliably. We also wanted to know which parts of the French model could transfer and which needed to change.

What I did

I helped lead the launch in Spain. I assessed demand and competitors, adapted the service, recruited and onboarded the first team, set up logistics and operating processes, and secured early customers.

Once the operation worked, I documented the sequence from market selection and demand testing through recruitment, localisation, measurement and iteration.

Evidence and result

We established a functioning Spanish operation and won major customers, including companies in the L’Oréal and Estée Lauder groups. The market entry playbook was later reused for expansion into Italy and Germany.

Relevance to AI safety operations

Promising interventions often need to work across organisations, programmes or jurisdictions. This case shows how I test fit in a new context, identify the conditions for success and turn practical learning into infrastructure other teams can reuse.
